01 — The third routeBetween new and used there is retrofit. Almost no one talks about it.
When a twenty-year-old press brake starts to give signs — CNC out of support, safety no longer adequate, recurring downtime — the typical conversation closes quickly: new or used. But between the two there is a third route that the Italian editorial market rarely covers and that few manufacturers offer in a structured way: the CNC retrofit. Replace the electronics and control side of the machine, keep the sound structure, give the press another ten or fifteen years of productive life. PG SRL has been doing it as a standard service for twenty years, also on machines from other manufacturers.
The article below does not sell retrofit. It explains when it really makes sense, when it does not, and — a delicate point — which fiscal lever remains given that retrofit is outside the 2026 Italian incentives. 02 — Mechanical life vs electronic lifeThe structure lasts three times its electronics.
The technical justification for retrofit lies in a fundamental asymmetry between the parts of the machine. A well-built industrial hydraulic press brake has very long mechanical life: the welded frame — columns, upper beam, table — easily exceeds thirty years. The hydraulics hold up 15-25 years with regular maintenance and scheduled overhauls of rams, seals and pump. The electronics — CNC, servo drives, HMI, axis encoders — have instead a manufacturer support life of 10-15 years. Safety systems age at the same pace as the electronics, because updated standards (in particular EN 12622) introduce new requirements that old installations do not satisfy.
Retrofit is founded on this divergence: the structure lasts three times its electronics. When the original CNC is out of support, spare parts disappear from the regular market, safety is no longer compliant — but the frame is sound, the table is flat, the rams have no serious scoring — replacing the entire machine is a waste. You replace only what has actually aged. Well-maintained PG SRL press brakes work thirty years and beyond: retrofit is often the right choice before replacing.
03 — What a full retrofit containsKeep the iron, change the electronics.
A PG CNC retrofit replaces a coherent package of components, not scattered single parts. Replacing only the CNC without updating drives and encoders produces an unstable system; replacing safety without updating the associated PLC does not pass the declaration of conformity. For this reason the PG retrofit is set up as a complete intervention.
What gets replaced: the CNC — the standard PG package fits ESA Automation S875W or the S875W AI variant with large touchscreen, DXF/STEP import, 3D bend simulation, digital tooling library and automatic sequence optimisation. Together with the CNC: the servo drives of the actuators, the touchscreen HMI, all axis encoders (Y1, Y2, X, R, possibly Z), the complete electrical cabinet with safety PLC and valve monitoring. Then safety, a chapter of its own.
Laser AOPD safety: PG installs the Lazer Safe retrofit family — Sentinel as base configuration, Sentinel Plus as top of range. Planar laser systems mounted on the ram, TÜV certified in Category 4 / SIL 3 / EN 12622 with BendShield technology (Sentinel Plus: obstacle detection at two millimetres from any angle, three laser zones to cover segmented tooling). The operator holds the sheet with hands close to the bend — natural ergonomics, no forced two-hand cycles, faster tool set-up thanks to punch auto-alignment.
What gets kept if in good condition: welded frame, table, throat, overhauled hydraulic rams (new seals, scoring inspection), overhauled hydraulic pump with new oil and filters, back gauge structure. Proportional valves — typically Bosch Rexroth in the PG standard — are replaced only if out of spec. The post-retrofit machine works like a new mid-range press brake, with cycles 20-40% faster than the original CNC.
04 — When retrofit makes senseThree well-defined operational scenarios.
Retrofit works in precise scenarios. Outside of these the math changes quickly.
1980s-2000s machine, structurally sound. Profile: hydraulic press installed between 1985 and 2005, 80-300 tonnes, in regular production but with CNC out of support — old proprietary controllers, CNC generations now dismissed. The frame shows no fatigue cracks, the table is still flat within tolerance, the rams have no serious scoring, X-axis backlash is contained, the machine has worked without chronic overloads. On this profile retrofit is the rational choice: modern CNC, touchscreen HMI, servo drives, CAT 4/SIL 3 safety, possibly adding controlled axes (from 2 to 4-6).
EN 12622 safety upgrade required anyway. Machine still productive but with safety no longer compliant — old electromechanical muting, non-Type 4 photocells, unmonitored two-hand controls. A health and safety audit flags the criticalities: decommission or upgrade. The safety-only retrofit has to be done anyway. Better to do it together with the CNC retrofit: the joint intervention costs less than the sum of the two separately and produces a completely renewed machine with a single declaration of conformity.
Technology upgrade on a sound but under-equipped machine. Relatively recent press (10-15 years), structurally sound, with entry-level CNC of original installation limiting productivity. Typical: machine born with two Y1/Y2 axes, customer wants to move to four or six axes to program motorised X/R/Z back gauges. Or the original CNC does not handle DXF/STEP import. Here retrofit does not correct a problem, it expands a capability — it brings the machine where the job now requires it.
05 — When retrofit does NOT make senseThree situations to invest elsewhere.
Mirror of the previous section. Three scenarios where retrofit is not the right answer.
Compromised structure. Negative indicators: visible fatigue cracks on the upper beam or columns, positive magnaflux or penetrant testing, permanent table deformation out of tolerance, excessive X-axis ball screw backlash beyond recovery, deep ram scoring not regrindable, pump cavitating under full load. No retrofit repairs a compromised structure: it would mean spending on new electronics mounted on an asset that will not hold the next decade of work. In these cases the alternative is a PG refurbished unit — sound structure of another machine, completely overhauled in the PG workshop — or a new machine.
The job requires technologies retrofit cannot deliver. Servo-electric press brake (different kinematics from hydraulic, not retrofittable), native robotic cell with vision pickup and MES/ERP digital-twin integration, “lights-out” multi-shift cycles with ATC automatic tool change. 06 — Fiscal honesty, cost and ROIRetrofit is outside the 2026 Italian incentives. ROI stands alone.
Italian tax incentives apply to Italian tax residents only — SMEs and companies with production facilities in Italy.
Fiscal honesty: retrofit does not access any of the four 2026 Italian incentives. Iperammortamento 4.0 (+180% / +100% / +50%): applies only to brand-new goods, retrofit excluded. Sabatini Capitale 4.0 and Sabatini ordinaria: the Italian MIMIT FAQ is explicit — “used goods, even if revised, certified or refurbished, are not eligible” — retrofit falls into the “refurbished” category. ZES Unica Mezzogiorno: legislation requires new goods. ISI INAIL Axis 1.1: the call requires purchase of brand-new equipment with mandatory scrapping of the replaced machine, retrofit does not fit. The residual fiscal lever on retrofit is ordinary non-uplifted deductibility of the expense, capitalisable as improvement on existing capital equipment — to be verified with your accountant. It is not an incentive, it is just standard fiscal deductibility.
Qualitative cost: a full retrofit typically costs between a third and a half of the price of an equivalent new machine of equal capacity. The exact fraction depends on the scope of intervention — a “CNC-only” retrofit on a machine with already compliant safety is the lower end, a full retrofit with new AOPD safety, added controlled axes and hydraulic overhaul is the upper end.
Typical ROI: 18-36 months under normal usage, in some cases under 24 months if the old machine had a high rate of unplanned downtime — eliminating downtime is the main payback line. Other items: obsolete spares eliminated, faster cycles from the modern CNC, tool set-up reduced by 30-50% thanks to the digital tooling library and laser safety punch auto-alignment, improved operator ergonomics.

When is a CNC retrofit really worth it on an existing press brake?
Retrofit is worth it in three precise scenarios: 1980s-2000s machine, structurally sound but with CNC out of support and obsolete safety; machine still productive but with EN 12622 non-compliant safety to upgrade anyway by law; sound but under-equipped machine that needs to be brought to 4-6 controlled axes for new jobs. In all three cases the structure is still sound and the frame easily exceeds thirty years of useful life.
